The Creator Seeding Checklist

Your creators got free products, you got zero customers — the 15-check audit that fixes who gets the product, what they create, and whether it sells

THESIS: Product seeding is the cheapest creator-acquisition channel in e-commerce — free product plus shipping, against creators who post genuine content because nobody made them. It's also the most casually wasted budget in the industry, because most seeding campaigns are run as a mailing operation instead of a selection system: boxes go out by the hundred, posts trickle in, sales don't move, and the brand concludes "seeding doesn't work." Seeding works — Gymshark built a $1.45B brand on it, Stanley 10x'd on its descendants, Poppi seeded its way to a $1.95B exit. What doesn't work is seeding without the five disciplines this checklist audits: who gets the product (category-fit, not freebie-appetite), whose audience actually buys, what brief each creator gets, what the content shows (a real use case, not a product held at a camera), and whether a path from post to purchase exists at all. Fifteen checks, five sections — run it before the next box ships.

HOW TO USE: Score each check ✅ / ⚠️ / ❌ against your current (or planned) seeding campaign. The failure pattern in the post — creators got products, brand got nothing — is always one of these five sections failing. The verdict rule is at the end; the fixes are inline. The economics you're protecting: a seeded unit costs you COGS + shipping, but a misdirected seeded unit costs that plus the phantom "campaign ran, nothing happened" conclusion that kills the channel internally — which is the real loss, because done right this is the cheapest customer-acquisition and content-supply machine a brand can own.
