How To Use This Breakdown

These are three real funnels behind three fast-growing consumer apps, broken into their exact steps, with what worked at each step and how to rebuild it. No theory, no filler.

All three follow the same shape: creator moment → product reveal → conversion step → retained user. The worksheet at the end of this page lets you map your own app onto that same shape.

Each teardown below is self-contained — read all three in order, or jump straight to the app you care about and get full value from that section alone.

Funnel Teardown — Cal AI

Funnel map: Creator Demo → In-App Scan Reveal → App Store Tap-Through → Goal-First Onboarding

Step What Happens Why It Works How To Replicate It
Creator Demo A creator points their phone camera at a plate of food. The demo is the ad. There's no pitch before the product does something visible — the viewer is watching an action, not listening to a sell. Brief creators to film the product doing its core action on camera, not talking about it. Cut any line of dialogue that happens before the product is shown working.
In-App Scan Reveal The app scans the plate and calorie numbers appear on screen, inside the same clip. The payoff happens before the viewer is asked for anything. There's no gap between watching and believing. Find the single moment your product produces a visible, specific output, and put that moment in frame — not off-screen, not described afterward.
App Store Tap-Through The viewer taps through off the reveal itself, not off a caption or a pitch. Curiosity about "can it do that to my food" carries the click. The click is driven by the thing they just saw, not by anything they were told. Write the caption so its only job is to point at the reveal — not explain it, not sell it. If the caption could stand alone as an ad, cut it back.
Goal-First Onboarding Onboarding asks for a goal before it asks for a signup. It continues the personal hook from the video instead of switching straight to a form. The user is still mid-thought, not being redirected into admin. Delay the account-creation ask until after one personalised question that mirrors what got them there in the first place.

UGC role: the creator demo is the entire top of funnel. There's no paid creative, no landing page — the video is the funnel's first three steps.
