Sensor Tower's 2026 report calls it explicitly — gaming revenue is growing, install volume is shrinking, the auction is harder than it was last year. Same teams, same budgets, fewer humans on the other side of the bid.
This is not a paid UA playbook. We don't tune Meta. We don't bid TikTok. What we do — and what this map covers — is the demand layer that sits above the auction. The work that happens before a player ever sees an ad, so that when they do, the click costs less and converts more.
It's the system we've used across 20+ mobile titles, generating 1B+ organic views in 12 months, 10M+ organic installs, with CPMs starting from $0.03, and on one title a $1M MRR uplift after the first campaign.

The single most expensive mistake in 2026 is treating paid as the demand creator. Paid is a demand harvester. It is good at catching intent that already exists, terrible at manufacturing it from cold. When auctions tighten — and Sensor Tower's 2026 numbers say they have — the studios that survive are the ones putting something upstream of the auction. Organic is that upstream. This chapter is how to wire it in before a single dollar of UA spend.
GOAL: Identify exactly where in the funnel paid UA is buying cold and where organic can pre-warm the audience before the bid.
ACTION: Draw your funnel in five layers — Awareness → Intent → Install → Activation → Monetization. For each layer, write down which channel currently carries the load. If paid sits on Awareness AND Intent AND Install, you are buying users from zero. That's the gap. Mark every layer above Install where you have no organic presence — that is where the demand layer needs to be built. Do this exercise per game, not per studio. Different titles have different gaps.
TOOL/RESOURCE: A whiteboard or a Notion table with one column per funnel layer and one row per channel (TikTok organic, YouTube Shorts, Instagram Reels, paid Meta, paid TikTok, paid Google, ASO, branded search). Mark X where the channel currently delivers. Empty cells above Install = your demand gap.
EXPECTED OUTPUT: A single-page funnel map per title, with at least one named gap layer (usually Awareness or Intent) where you have zero organic coverage today.
COMMON MISTAKE: Mapping at the studio level instead of per title. Studios mix mid-core RPGs and hyper-casual puzzles in the same map and conclude "we have YouTube coverage." A puzzle player and an RPG player live on different platforms and watch different creators. One map per title.

GOAL: Put creator-driven content above paid in the funnel so paid stops paying for cold awareness.
ACTION: For each gap layer identified in Step 1, allocate 3-5 creators producing gameplay-led content per week for at least 8 weeks before any paid push on that title. Brief them on the core loop only — the 5-15 second moment the player will repeat thousands of times. Do not brief them on features, story, characters, or USP. The core loop is the only thing that converts at the demand layer. Run these creators on TikTok, Reels, Shorts in parallel — same brief, different formats. Track only one metric in this phase: branded search lift in App Store search and Google Trends for your title name.
TOOL/RESOURCE: A creator brief template that includes (a) one-line core-loop description, (b) 3 reference clips of competitor gameplay that already viralized, (c) explicit "no voiceover required, no script required, gameplay-first" instruction. Plus a tracker for branded search volume — App Store Connect search impressions + Google Trends for the exact title name, weekly.
EXPECTED OUTPUT: 8 weeks of consistent organic publishing across at least two platforms, with measurable branded search lift on the title (any positive slope is signal — in our experience across the titles we've run, the first signal usually appears in week 3-4, not week 1).
